The challenge
The platform relied on a team of three full-time employees to manually review and enter data from incoming documents — contracts, policy forms, and compliance filings from counterparties. The process was slow, error-prone, and expensive. As the business grew, the document volume grew too, but adding headcount was not sustainable.
Partners also wanted a cleaner way to submit documents and receive structured outputs — the manual email-and-spreadsheet process was creating friction in those relationships.
What we built
We built a fully automated document processing pipeline covering ingestion, extraction, validation, routing, and partner-facing API access.
- AI extraction layer that reads structured data from unstructured documents, handling varied layouts and scan quality
- Rules-based validation that cross-checks extracted fields against compliance requirements and business rules
- Intelligent routing that classifies documents by type, urgency, and counterparty and sends them to the right queue
- Exception handling that flags low-confidence extractions or rule violations for human review with context highlighted
- Client-facing API that lets partners submit documents programmatically and receive structured outputs in real time
The results
Document turnaround time dropped by 10x. The AI pipeline handles the vast majority of documents without human intervention — only genuine exceptions reach the review queue. Extraction accuracy came in at 98% for well-structured documents.
Total processing cost fell by 65%. The three FTEs who had been doing manual data entry were redeployed to higher-value work — relationship management, exception handling, and quality oversight. The partner-facing API improved counterparty relationships and reduced the back-and-forth around document submissions.
